How to use this framework
Every task in a safari operation sits somewhere on two dimensions:
- Repeatability: Does this task follow the same pattern each time, or does it require contextual judgement?
- Guest impact: How directly does this task affect what the guest experiences?
Mapping tasks on these dimensions gives you a basis for automation decisions. This framework provides the map and the decision criteria.
The four categories
Category A: Automate confidently
High repeatability, low direct guest impact
These are administrative tasks that follow a consistent pattern and do not directly affect the guest's experience of the property. Errors are recoverable.
Examples:
- Payment reminders and receipts
- Room availability updates across booking channels
- Internal scheduling notifications
- Supplier order generation from consumption data
- Pre-departure document compilation (from existing templates)
- Data entry from confirmed bookings into operational systems
Automation approach: Full automation with error monitoring. Human review is not required for each instance, but regular auditing of the system's performance is.
Category B: Automate with human review
High repeatability, higher direct guest impact
These tasks follow a pattern but affect the guest experience directly enough that errors matter. AI can do the first draft or the routine case; a human should review or approve before delivery.
Examples:
- Guest welcome emails (AI drafts; human reviews personalisation before sending)
- Pre-arrival preference-gathering forms (AI collects; human reviews and acts on responses)
- First-response to inquiry emails (AI acknowledges; human follows up)
- Standard itinerary formatting (AI compiles from confirmed components; human reviews for completeness and tone)
Automation approach: AI-assisted with explicit human review step. Define clearly who reviews what and how fast the review must happen.
Category C: Human-led with decision support
Lower repeatability, higher guest impact
These tasks require contextual judgement but can be supported by AI that surfaces relevant information. The human makes the call; AI reduces the information burden.
Examples:
- Guide briefings before game drives (AI surfaces guest background, previous preferences; guide prepares response)
- Guest complaint handling (AI surfaces booking history and past notes; human leads the resolution)
- Special experience design for a returning guest (AI surfaces what they did before; human designs something new)
- Staff scheduling around guest arrivals (AI proposes; manager approves given context)
Automation approach: AI as research assistant and information retrieval tool. Decision and relationship remain human.
Category D: Human only
Low repeatability, high guest impact
These tasks are irreducibly human. AI has no useful role in the decision itself, though it may help with information access before or after.
Examples:
- Guide-guest interaction in the field
- Guest care during a difficult or emotional moment
- In-person welcome and relationship-building
- Responding to a safety or medical situation
- Any situation requiring cultural sensitivity, genuine empathy or creative problem-solving under pressure
Automation approach: None. These are the experiences guests are paying for. Any attempt to automate them directly will reduce quality.
Using the matrix in practice
Take your operational task list and assign each task to one of the four categories. Then:
- Category A tasks: identify which ones you have not yet automated and prioritise by how much time they consume.
- Category B tasks: identify which ones are currently not reviewed consistently and design a review workflow.
- Category C tasks: identify which AI tools could help with information access before these tasks and evaluate whether the cost and complexity are justified.
- Category D tasks: protect them. Make sure your investment in categories A-C genuinely frees up people for D, rather than reducing the time and attention available for the most human work.
The test question
For any task you are considering automating, ask: if this goes wrong in a way the guest notices, what is the recovery cost? If the recovery cost is low (a correction, an apology, a resent document), automation risk is manageable. If the recovery cost is high (a damaged relationship, a negative review, a ruined trip), the bar for confidence in the automation is much higher.
